Many sellers look at their ad dashboard, see a ROAS of 3 and feel happy, then discover they still lost money. The reason is that a good ROAS is not the same for every product. What matters is your break-even ROAS: the lowest ROAS at which your ads do not lose money.
What is ROAS?
ROAS means return on ad spend. It is the sales you get for every rupee you spend on ads.
ROAS = revenue from ads ÷ ad spend
If you spend PKR 10,000 and get PKR 30,000 in sales, your ROAS is 3.
What is break-even ROAS?
Break-even ROAS is the ROAS where your profit, after all costs except ads, exactly equals your ad spend. Below it you lose money. Above it you make profit.
Break-even ROAS = selling price ÷ profit per order before ads
Example with assumed numbers
- Selling price: PKR 3,000
- Product cost: PKR 1,200
- Courier and packaging: PKR 300
- Other costs (payment, staff share): PKR 100
Profit per order before ads is 3,000 − 1,200 − 300 − 100 = PKR 1,400. Break-even ROAS is 3,000 ÷ 1,400, which is about 2.14. So at a ROAS of 2.14 you break even, and at a ROAS of 3 you make profit. At a ROAS of 1.8 you lose money even though the dashboard shows sales.
Why COD returns change the answer
In Pakistan, many orders are cash on delivery, and some parcels are refused or returned. Ad spend is already gone, and you also pay courier both ways. Suppose 100 orders are placed and 20 are returned, and each return costs you PKR 200 in two-way delivery and packaging (assumed). The other 80 orders earn PKR 1,400 each before ads, which is PKR 112,000. After return losses of PKR 4,000, you have PKR 108,000 available to spend on ads. Revenue from delivered orders is 80 × 3,000 = PKR 240,000, so break-even ROAS on delivered revenue is 240,000 ÷ 108,000, about 2.22. A 20 percent return rate pushes the break-even ROAS up, so reducing returns is as valuable as getting cheaper clicks.
How to use it
- Work out your profit per order before ads. Our E-commerce Profit & Loss Calculator helps.
- Find your break-even ROAS with the ROAS & Break-Even Calculator.
- Add your real return rate with the COD Return Rate Calculator.
- Set a target ROAS above break-even, so you keep a profit and a safety margin.
- Check results by campaign and product, not only the account total.
Ways to improve your ROAS
- Raise your average order value with bundles and offers.
- Improve product pages and creatives so more clicks become orders.
- Confirm orders before dispatch to cut fake and refused orders. See How to reduce COD returns.
- Stop campaigns that stay below break-even after a fair test.
- Take ad-attributed revenue for the period, for example PKR 300,000.
- Apply your delivery success rate. If 75% of orders are delivered, delivered revenue is PKR 225,000.
- Subtract product cost, packaging, forward delivery and payment fees on delivered orders.
- Subtract return delivery charges on the 25% of orders that came back.
- What is left is contribution before ads. Divide delivered revenue by it to get your break-even ROAS on delivered revenue.
- Raise average order value with bundles, so fixed costs per order fall.
- Reduce returns by confirming every COD order before dispatch.
- Negotiate courier rates as volume grows.
- Improve product margins by buying better or repositioning price.
- Cut packaging waste without hurting the unboxing.
- ROAS alone does not tell you if ads are profitable.
- Break-even ROAS = 1 ÷ contribution margin before ads.
- For COD stores, use delivered revenue, not placed orders.
- Lower your break-even by raising order value and cutting returns.
Break-even ROAS with COD returns, step by step
Most Pakistani stores sell on cash on delivery, so platform revenue is not the money you receive. Returned parcels bring no cash and cost delivery both ways. To find a realistic break-even ROAS, first convert ad-reported revenue into delivered revenue.
Then compare this with your real ROAS calculated on delivered revenue, not the number in Ads Manager. Use our ROAS calculator and COD return rate calculator to do the maths quickly.
How to lower your break-even ROAS
A high break-even ROAS means even good campaigns struggle. You can lower it without touching the ads:
Reading ROAS by campaign stage
Prospecting campaigns that reach new people usually show lower ROAS than retargeting campaigns that reach visitors and past customers. Judging every campaign against the same number can make you switch off the campaigns that feed the funnel. Look at blended ROAS across all campaigns, and use break-even ROAS as the floor for the account as a whole.
When a lower ROAS is still worth it
If many first-time buyers come back to buy again, a first order below break-even can still be profitable over the customer's lifetime. This only works if you know your repeat rate and margins, and have cash to wait. For most small stores in Pakistan, aim to be profitable on the first order and treat repeat purchases as a bonus.
Frequently asked questions
What is a good ROAS for Pakistani online stores?
Any ROAS above your break-even ROAS is profitable; the number depends on your margins and return rate.
Why does Ads Manager ROAS look higher than reality?
Platform revenue often includes orders that are later cancelled or returned.
How do I calculate contribution margin?
Revenue minus product cost, delivery, packaging and fees, divided by revenue.
Should retargeting and prospecting have the same target?
No. Judge the account as a whole against break-even, as prospecting often has lower ROAS.
Can I improve ROAS without changing ads?
Yes, by raising average order value, improving margins and reducing returns.
Is there a free tool to calculate it?
Yes, use the SoftBar ROAS calculator.
